The Red Kpi Did Not Drain Your Margin. Six Weeks Of Inaction Did.

Make the next review a test of the fix.

Shrinkage turns red.
The manager says the team has been spoken to.
By month-end, the same explanation appears under a new date.

The cause may be stock loss, a wrong adjustment or a receiving failure.
“We are monitoring it” does not identify which one.

Open the RIDBS Store Performance Scorecard with the manager who owns the result.

First agree the measure, the target, the reporting period and the source data.
Check whether the number is reliable.

Then use the Action & Escalation Register to record a specific investigation.
·        Who will examine the count sheets and adjustments?
·        Which department or shift is involved?
·        What will be checked at receiving?
·        When will the manager report back?

Give the action one owner, a due date and a closure test. “Staff reminded” is an activity.

A reconciled variance, a corrected control and a subsequent result are evidence.

Where several departments contribute, assign the overall result to one manager and give supporting tasks to the relevant people.

The scorecard also has a Risk & Controls section and a Training Matrix.
Use them when the investigation shows a broken process or a skill gap.
If a supervisor was never trained to approve stock adjustments, record the training and its evidence.
If the receiving process permits an unchecked sign-off, change the control and test it on the next delivery.

Review urgent exceptions daily, department results weekly and the full store monthly.
Save signed forms and evidence in your own system; the online session is not a permanent shared database.
At the next meeting, ask whether the margin stopped leaking.
